Where hardware and deep tech should sit
Sit in Munich if you are a research spinout that needs TUM-adjacent company-building. Sit in Stuttgart if your next proof is a plant pilot with a mobility or production OEM. Sit in Karlsruhe if the IP and the first advice are already on the KIT campus. Stay in Berlin if your bottleneck is software iteration and people. Mixing those sentences is how hardware teams spend a year commuting to the wrong city. The Munich, Stuttgart, and Karlsruhe hubs are the short lists.
Munich as the industrial university
UnternehmerTUM publishes 17,000-plus participants a year, 140-plus scalable startups a year, and 500-plus innovation partnerships. The same page names the triangle: UnternehmerTUM, TUM, and TUM Venture Labs for engineering, natural sciences, life sciences, AI, and medicine. That is a transfer machine. Flix and Isar Aerospace in the alumni reel are the point of that machine. Read the live page before you treat any one track as a stipend.
Haus lists 33 Munich programs and 24 communities. Use the city when buyers, labs, and deep-tech hires are the constraint. A flat in Maxvorstadt is optional once the bench is nearby. If the part cannot be built where you are sitting, the program count is still only useful as a map. Open the operator page for the lab or the corporate partner you actually need.
Stuttgart pilots and Karlsruhe first conversations
STARTUP AUTOBAHN (Plug and Play) is explicit: two programs a year, stage-agnostic, built to land production-ready implementations or investments with corporates. Founding partners on the page are Daimler, Plug and Play, the University of Stuttgart, and ARENA2036. They list thirty industry partners, with EXPO as the public spike. If you cannot survive a Deep Dive with a business unit, you are not ready. Their next Stuttgart flagship date when we opened the site was 2 July 2026. The Stuttgart program hub is where that card sits.
KIT-Gründerschmiede is the opposite texture: a free first consultation, then seven steps from orientation to “geht steil.” They publish 800 advisory talks a year, 250 founding projects in 2025, 500 startups over ten years, 50 patents a year, and a slot inside the NXTGN Startup Factory. PionierGarage sits next door as the student builder club. CyberForum is the regional high-tech membership network. Karlsruhe is a campus with an industry zip code, which you can browse on the Karlsruhe program and community hubs.
When Berlin is still the right city
Haus density still peaks in Berlin: 37 programs and 54 communities. That helps when you need operators, international early hires, and a cheap Tuesday. It helps less when you need a cleanroom, a TÜV conversation, or a purchasing department in Sindelfingen. MotionLab and the deep-tech campus experiments are the exceptions. Use Berlin when software iteration is the bottleneck, and keep the Munich or Stuttgart week for the bench.
A lot of good hardware teams already live split lives: sleep near the lab, keep a Berlin or Munich week for capital. If the part cannot be built where you are sitting, move closer to the equipment. Open the three city hubs, pick the constraint, and leave the other two as a rail habit. The loyalty question is secondary to whether the part can be made this month.
